Surviving Q4 : Our Guide to Peak Season.
Q4 is the biggest opportunity in fulfilment, but it is also where small mistakes can become very expensive.
Since Amazon launched its online shopping service in 1995, consumers have become more demanding. The pressure on brands to get orders out on time, accurately and without disruption has never been greater.
Peak season no longer starts in November.
Consumers are shopping earlier to avoid stockouts and delivery delays. Black Friday has stretched into weeks of promotions, Christmas shopping starts earlier and social media can turn a product into a bestseller almost overnight.
So, what can brands do to stay ahead?
Q4 is no longer one peak season. The traditional Black Friday-to-Christmas rush has evolved into a series of micro-seasons.
Social media has accelerated this shift. Trends can appear – and disappear within days, creating sudden spikes in demand. Platforms such as TikTok Shop and Shopify have also made the path from discovery to purchase almost instant. A customer can see a product, want and buy it within minutes, often having it delivered next day or even same day.
For brands, that creates huge opportunity, but it also means fulfilment needs to be ready to respond.
The Q4 mistakes to avoid and how to solve them
1. Under-forecasting inventory
A successful marketing campaign is only successful if you can fulfil the orders it generates! One viral post can send demand for a particular SKU through the roof. If stock levels haven’t been planned accordingly, brands can quickly find themselves taking orders for products they cannot ship.
TPS Tip – Work with a 3PL to understand your shipping options and timescales, negotiate flexible storage and fulfilment costs based on your budget. At TPS as well as offering time-critical shipping options, we tailor your package so holding extra stock won’t break the bank.
2. Setting shipping cut-offs too early
Setting delivery cut-offs too early can mean turning away some of the year’s highest-converting shoppers! There is a balance between protecting operational capacity and keeping the checkout open for customers who are ready to buy.
TPS Tip – Discuss delivery options and cut-off time frames with your fulfilment partner, at TPS we offer 24 and 48 hour delivery up until Christmas Eve. Our own drivers will still be out in the lorries with bulk, freight and wholesale order delivery on Thursday 24th December.
3. Sending too much stock too early
Excess stock can create unnecessary storage costs and reduce flexibility when demand changes. The goal should be having the right stock in the right place at the right time, not simply having as much stock as possible sitting in a warehouse.
TPS Tip – Warehouse management software will enable you to generate reports to see stock levels and historical sales inventories. The TPS Canary 7 system helps with forecasting and operates FIFO, LIFO, LEFO etc to give you batch control and ensure you are rotating the stock.
4. Starting too late
Waiting until November to prepare for Christmas is a risky strategy. Seasonal landing pages, gift guides, packaging, promotions, inventory planning and fulfilment requirements should already be on the radar well before the busiest period begins.
TPS Tip – Summer planning puts you in good stead, booking shipping space in August/September keeps freight costs down. Getting your online content ready in good time gives you market visibility and the ability to drip feed your product campaigns.
5. Treating Black Friday as a four-day event
Black Friday and Cyber Monday may dominate the retail calendar, but customer behaviour doesn’t stop. Many shoppers start researching and purchasing in October, and shopping continues right up to the last minute Christmas week orders.
TPS Tip – Keep your campaigns refreshed and active, monitor inventory and stay in regular contact with your fulfilment partners to discuss storage and distribution capacity requirements, keep customers happy by fitting in with delivery schedules.
6. Experimenting when you should be scaling
Q4 is not the ideal time to discover whether a completely new product, channel or fulfilment process works. There is already enough uncertainty during peak without introducing more. Where possible, Q4 should be about scaling what has already proven successful throughout the year.
TPS Tip – Make time early in the year to discuss your supply chain and fulfilment processes, talk to your provider about scalibility, pricing and deadlines. At TPS we can have you set up and retailing online in 24 hours – no long term contracts, order fulfilment is from £1.
So how do you stay in control?
Plan before the pressure starts
Map out key deadlines, promotions, product launches, annual leave and potential operational disruptions. Knowing where the pressure points are before they arrive gives you time to prepare for them.
Build flexibility into your deadlines
Leave breathing room wherever possible. Allow for supplier delays, stock discrepancies, carrier issues and the unexpected surge in demand.
Keep everyone informed
Your warehouse, customer service, marketing, suppliers and fulfilment partners should not be working from different versions of the plan.
Protect your team’s time
Not everything needs an immediate response. Create focused working time, establish clear priorities and make sure responsibilities are shared rather than sitting with one person.
Don’t forget January
Use quieter moments to prepare January tasks and review outstanding issues. The aim is to finish December ready to move forward. Not spend the first few weeks of January working out what went wrong.
